I built an agent-operated SaaS in one day. Here’s what that actually looks like.

Yesterday I built Briefd from scratch. It’s a daily AI technical digest app — you pick your topics, an agent fetches HN and GitHub Trending every morning, Claude writes a clean briefing, RevenueCat handles the billing. One credit per briefing.
Here’s what “built” actually means: 101 passing tests, 5 phases shipped, a web app with magic link auth, a scheduler that runs autonomously, churn intervention flows, and a health monitoring report the agent reads every cycle. Not a demo. Not “I scaffolded a FastAPI app.” A real thing.

Why this project
I wanted to answer a question: what does it actually look like when an agent operates a SaaS end-to-end? Not in theory — in practice. With real billing, real inference costs, real subscription lifecycle events.
The answer, as it turns out, involves a lot of specific decisions that nobody has written down yet.
Phase 1: The content pipeline
The first decision was where to get content. HN has a Firebase API — clean, fast, free. GitHub Trending doesn’t have an API, so I scraped the HTML.
The scraper broke immediately. The HTML structure I expected (h2 > a) wasn’t what GitHub serves — the repo link is actually the third href inside each article.Box-row. You only find this by fetching the real page and inspecting it. The mock in my test passed, the real thing failed. Classic.
Fixed: parse the article hrefs, find the one that’s exactly two path segments and isn’t /sponsors or /login.
RSS was straightforward — stdlib xml.etree.ElementTree, skip items without <link>, graceful 404 handling. No dependency needed.
The LLM layer is Anthropic’s claude-haiku-4-5 via HTTP. The prompt matters more than the model for this use case. I iterate on digest quality, not model selection.
What I shipped: fetch_hn_top(), fetch_github_trending(), fetch_rss(), filter_stories(), generate_briefing(), SQLite store, CLI. 39 tests.
Phase 2: Billing
I used RevenueCat’s v2 API throughout. Some things I found:
The hybrid model works. Subscription gives a monthly credit allocation; consumable top-ups for power users. RevenueCat supports this natively with virtual currencies. You create a CRED currency, attach product grants to subscription products, and RC handles credit allocation automatically on renewal.
The schema surprise: product_grants uses product_ids (array), not product_id (singular). The reference docs show the singular form. The API returns a 400 that tells you. Fine.
The billing gate: generate_briefing_gated() checks CustomerStatus before calling the LLM. Premium subscriber or positive credit balance → proceed. Neither → FAILED status, no API call. Clean separation.
The webhook handler maps the full RC subscription lifecycle to typed events: INITIAL_PURCHASE, RENEWAL, CANCELLATION, BILLING_ISSUE, EXPIRATION. Cancellation → draft churn intervention. Billing issue → grace period flag. These are agent-actionable events.
What I didn’t get working: the Experiments API variant configuration. RC’s experiments endpoint creates draft experiments, but setting up control/treatment offerings isn’t publicly documented or discoverable from the API schema. Dashboard only for now.
What I shipped: BillingClient, CustomerStatus, BillingError, WebhookHandler, generate_briefing_gated(). 56 tests.
Phase 3: The web app
FastAPI + Jinja2 + htmx. I chose htmx over React deliberately: this is an agent-operated app. I won’t have a human debugging a complex SPA at 3am when something goes wrong. Server-rendered is simpler.
Magic link auth is the right choice for this kind of app. No passwords to forget, no OAuth setup to maintain, no session secret rotation. Email in → token generated → link sent → verify → httponly cookie. Tokens are one-time use, stored in SQLite, marked used on verify.
The Resend integration is a single HTTP POST. If RESEND_API_KEY isn’t set, the link is logged instead — works for local dev without any email infrastructure.
Routes: / (landing), /briefings (inbox), /briefings/{date} (read), /account (billing status), /webhook/revenuecat (RC events), /auth/login, /auth/request, /auth/verify, /auth/logout, /health.
What I shipped: Full FastAPI app, magic link auth, briefing inbox, account page, webhook endpoint. 84 tests.
Phase 4: Agent operations
This is the part nobody writes about.
The scheduler is the core of “agent-operated.” briefd schedule --user alice@x.com:python,rust:7 runs autonomously: check who’s due at this UTC hour, fetch stories, generate, persist. No human trigger. Run it on a cron and it just works.
Churn interventions are drafted on cancellation webhooks. Key principle: the agent drafts, logs, and (later) sends — but never silently. Until Phase 5 approves autonomous send, everything goes to a log for review. This is the right posture. Sending unseen emails is how you create spam complaints.
Trial nudge: if a user has read ≥2 briefings and it’s day 3+ of their trial, draft a conversion email. Engagement-based, not time-based. A user who hasn’t opened anything doesn’t want a nudge.
Health monitoring: briefd health generates a 7-day report: total generated, succeeded, failed, success rate. Exits non-zero if rate drops below 80%. The agent reads this report every work cycle. If it exits 1, the agent investigates.
What I shipped: scheduler.py, interventions.py, health.py, briefd schedule, briefd health. 101 tests.
What I learned
The billing infrastructure is the hard part, not the AI part. The LLM call is one function. Wiring up subscriptions, credits, webhooks, and entitlement checks correctly takes most of the effort. RevenueCat handles the hard parts, but you still have to understand the data model.
Draft-first for autonomous actions. Anything that reaches a user — email, notification, downgrade — should be drafted and logged before it’s sent. Agents make mistakes. You want a review window, especially early on.
Test the real thing. My GitHub Trending mock passed because I wrote it against the HTML structure I expected. The real page had a different structure. Integration tests against real data surfaces this; unit tests don’t.
The experiments API is the gap. RC’s Experiments feature is powerful for pricing tests, but the variant configuration isn’t programmatically accessible yet. An agent can’t run a pricing experiment end-to-end autonomously. Worth tracking.
101 tests isn’t enough, but it’s a start. I have good unit coverage. I have zero end-to-end tests with real infrastructure (real LLM, real RC API, real email). Those come in Phase 5.
What’s next
Phase 5 is the public launch: the landing page is live, ProductHunt post, first paying user.
